The challenge

NorthStar runs out of Andheri, Mumbai with 12 counsellors helping students apply primarily to the UK, Canada, and Ireland. Before Xale, the stack looked like this:

  • Zoho CRM with a custom-built "study abroad" layer that took 6 weeks to set up and broke every time Zoho pushed an update
  • WhatsApp Business API through a third-party BSP — chats lived in a separate inbox, never linked to the lead
  • Google Sheets tracking visa appointments, document checklists, and offer letter status
  • Three different counsellors had quit in the prior year citing "tool fatigue"

Visa applications shipped per quarter sat at 38. The CEO knew their funnel could do more — leads were coming in at a healthy rate, but they were dying somewhere between counselling and visa submission.

The diagnosis

We sat with the team for half a day and traced the leak. Three root causes:

  1. The visa-stage workflow lived in three places. Document checklist in Sheets, appointment dates in a counsellor's personal calendar, response tracking on WhatsApp screenshots. Every visa submission required a counsellor to manually stitch all three together.
  2. No handoff structure between pre-sales and applications. The pre-sales counsellor closed the lead in Zoho and emailed the application counsellor a Google Doc. About 20% of leads fell off in this handoff.
  3. WhatsApp message templates required BSP approval for every variant — so the team gave up and used generic templates that didn't address the student by name or program.

What we built

We migrated NorthStar to a single Xale workspace in one afternoon:

  1. Study Abroad industry module turned on — pre-loaded with universities, courses, intakes for UK, Canada, Ireland, Australia, US.
  2. Visa-stage workflow per country — Xale's built-in UK GS and Canada SDS checklists replaced their Sheets. Appointment dates, document submission status, and response tracking all sit on the lead record.
  3. Lead pipeline restructured with explicit pre-sales → application → visa → pre-departure stages, with auto-handoff rules. The pre-sales counsellor closes the lead in their stage; Xale auto-promotes it and assigns to the application counsellor by country.
  4. WhatsApp Business moved to Xale's native integration. Approved templates that address by name + program. Counsellors send broadcasts segmented by intake (Jan 2026, Sep 2026).
  5. TeleCMI calling integrated — every counsellor call logs against the lead automatically, with recording links.
  6. Branch separation — the new Pune satellite branch (added Q2) runs in the same workspace, with data isolation.

The outcome

Over Q1 and Q2 2026:

  • Visa applications per quarter: 38 → 156 (4.1× lift)
  • Median lead response time: 47 minutes → 38 seconds
  • Pre-sales → application handoff drop: 20% → 3%
  • Counsellor headcount: 12 → 14 (added 2 — and zero quit this period)
  • Cost per visa application: dropped 51% (same ad spend, more conversions)

Why this matters
